Coordinating a dense portfolio in a regulated environment

agap2 is primarily involved in the BLP (Bio Launch Production) unit at the Vitry-sur-Seine Production Center, specifically buildings 80 and 81. Originally, this entity was dedicated to developing biotechnological processes before their transfer to industrial sites. Today, it is being transformed into a full-scale production facility, involving numerous projects for adaptation, modernization, and performance improvement.

The challenges are numerous and foundational: maintaining site performance in the face of obsolescence and aging infrastructure, increasing production capacity and yields, ensuring HSE (Health, Safety, Environment) and GMP (Good Manufacturing Practice) compliance, securing clean utilities, and preparing for technical shutdowns.

Furthermore, more than half of the projects managed are related to industrial IT, particularly automation and supervision systems such as SCADA (Supervisory Control and Data Acquisition). This architecture allows Sanofi to manage, monitor, and control all processes, machines, and production sites.

High-value agap2 support for multi-project management

In this complex environment, Jean-Pierre acts as a true conductor. He coordinates a portfolio of projects, supports a team of 7 project managers, and intervenes on critical issues to maintain execution momentum. His role combines management, arbitration, strategy adaptation, resource allocation, and the improvement of work methods.

This role is not limited to operational coordination: he also leads the Master Plan Committee (CSD), held every two weeks, and ensures regular dialogue with the production management team.

"The goal is to streamline the flow of information and facilitate rapid decision-making,"he explains. When projects encounter difficulties, Jean-Pierre can also take them over directly to secure their trajectory.

Structuring, streamlining, accelerating: concrete levers for optimization

Beyond day-to-day management, agap2 Life Sciences' involvement in the BLP scope translates into a continuous process of optimizing methods and project strategy. Several levers have already been activated to streamline portfolio management.

The first concerns the availability of project information, which has been reworked to reduce search times and accelerate decision-making.

The second involved introducing 3D scanning and BIM modeling using Revit—tools previously unused on the site—which provide new levels of precision in preparing interventions and securing studies.

The third lever relies on the targeted outsourcing of certain projects to external engineering firms, in order to better manage internal workload and gain responsiveness in the face of unforeseen events.
